原文: 如何做好职业经理人

 

随着企业的发展,中国很多企业发展出现瓶颈期。特别私营企业在第一代和第二代交替期。出现了“老子打下,美好江山,子女难继承”的尴尬局面。这是中国民营。私营企业通病之一。

如何改变“青黄不接”的局面呢?选择职业经理人是最好的手段之一!如何做好职业经理人呢?

一:职业经理人的素质:

1要有眼光。要有胸怀。要有胆识。

做为职业经理人不要看眼前个人利益,要从全面大局出发,只有从把公司整体利益提高,给企业创造价值。自己才有价值。正如俗话:“锅里有才能碗里有”。是先公司后自己的精神,我做职业经理人的体会是:注重职业道德,树立职业口碑,该得的自然会得到。我几年前曾跟我的朋友说:“一年入门,二年入行,三年赚钱。四年入市(行业市场)”。

2锻炼部属做强者。

职业经理人自己能力有多强是无用的,是看能否锻炼出一支“上下同欲”的团队,是如何把部属的整体积极性调动出来,发挥整体的力量。面对员工我们要分类进行激励:

1。信心丧失型(铁因过分敲打,敲歪了) 这种人大都由于碰到过多无法解决的事情,或长期遭到歧视等。对这种人要用高明的手法是一开始就要他担当重任!来激励让他找回自信。常用激励语言:我相信你!你真的能行!

2。过于自信型(不常被敲打的铁) -这种人由于运气好,经常受到领导的偏爱“众星捧月”,始终没有锻炼的实际机会。面对这种人是辅导性鼓励。在他失败时不要过分的责怪,逐步培养他,失败是成熟的必然!给他重新站起来的机会。 常用激励语言:没事的!下次会好的!

3。 信心不平衡型(打铁方法有误) -这种人是情绪化,你对我好,我就努力,你对我不好,我就混日子,面对这种人要用公正平常心来对待:承认他的努力,来让他得到满足感。常用激励语言:你的心情我理解,我相信你知道自己如何做好!

3委以重任,不刁难下属,承认下属的努力:

1。 一般对下属怀戒备心里,人都是自私的怕下属超过自己影响自己的形象。通过经验总结这种担心是是最愚蠢的做法。我说过:智慧的人是发现别人的智慧为自己服务!

2) 面对下属的失败不能刁难,或找茬。要就事论事,不要搞帮派,让团队成员来轻视或攻击失败者,“借刀杀人”是职业经理人最愚蠢的做法。

3) 员工的努力工作要承认,如果业绩上不来,职业经理人要找他私下聊天共同分析原因,以朋友或兄长身份来交心,充分尊重员工,这样积极性会被你的心,激励出来。常用激励语言:我相信,我们的努力一定会有回报的,我们慢慢来,我相信你!

4 多听取意见,多激发议论,不要一言堂:

大家的智慧才是集体的智慧,一切问题是来自实际工作,多听取员工对公司发展提出的意见和看法。要大家“自由论坛”,不怕问题多,就怕问题不提出来,具体做法:

1) 不要空谈结果,要听大家发表真实想法,只有“百花齐放”才能“满园硕果”

2) 做具体的设计,调查,事实的分析,制定目标事实方案!

3) 要激发员工的学习欲望,建立起学习的,积极的,团队!

4) 开会要主义时间的把握,不要拖拉。浪费时间。

5 轻头衔重实力,不要滥用职权:

职业经理人是职位不是特权,俗话:“不要拿鸡毛当令箭”,往往是员工当面怕你,背后议论,这种“表面平静”总有一天会激起“千层浪”的!为了不让员工在背后议论,作为组织液经理人该做的是:不要靠“头衔”工作,靠实力工作。我做职业经理人时提到过几句最让职业经理人该注意的话:“这是命令!你就照这去做,不然我开除你!” “你的脑袋是猪脑袋吗?” “你怎这样笨啊”。。。。。。这些是职业经理人上“黄泉路”的祝语!

译文: How to Be a Good Professional Manager?

       With the development of enterprises, many china's enterprises ,especially those private, are sufferring bottleneck. In the transitional period from the first generation to the second, it falls in the dilema that " forefathers establish an empire, but their offsprings seldom have the ability to succeed it". And this is one of the common defects in China's private enterprises.

      So, how to improve the shortage of capable successors? One of the best ways is to choose a professional manager! Then how to be a good professional manager?

       Qualities to be a professional manager:

       First,  have courage and insight, be open-hearted.

       To be a professional manager, you should consider the whole situation and not just focus on your individual interest. You can be a valuable person only if you increase the whole company's interest and make it valuable. It is just like the old saying: " No food in the pot, no food in the bowl". This is a spirit of the company first. My experience as a professional manager is : pay much attention to work enthic, earn work reputation and you can get what you want. Years ago, I told my friend that:" You learn the ABCs the first year, get the job the second, make money the third year, and have access to trade market the fourth year."

    Second,  train your subordinates as a stronger.

     It is useless not training a team with the same heat, no matter how capable you are. What really matters is to arouse your subordinates' initiative, to use the whole strenth. And we should encourage them according to the following catergories:

     1. The confidentless. Most of this kind have too many problems unresolved or suffer discrimination in a long time. The best solution for these people is to entrust them with important tasks  stimulating them to get back their confidence. Besides, you should always tell them:" I believe you can, you really can!"

     2. The over-confident. This kind of employees are always lucky. The superiors have a preference to them, and the collegues like them. But they don't have a real chance to practice. To these people, you shoule give them suplemental courage and should not blame them too much when they fail but cultivate them patiently, because failure is a must to become mature! You should give them a new chance. And you should tell them:" It's all right! It will be fine next time!"

    3. The unbalanced. This kind of people are emotional. If you treat them well , they will work hard ; if not, they just drift along all day long. To these people, you should judge them fairly and normally: Aknowledge their effort and give him a sense of satisfaction. And you should always tell them:" I know what you feel and I believe you can do it well."

    Third, entrust your subordinates with important tasks, don't deleberately make things difficult for them and aknowledge their efforts.

   1). Generally speaking, the act of being jealous of your subordinates and afraid of being surpassed is really stupid according to the experience. 

   2). To your subordinates' failure, you should not deliberately make things difficult for them or carp at them but judge things by fact. And you should not provoke yor team mates to look down upon or attack them. Making use of other person to get rid of an enemy is the most foolish.

   3) The employee's effort should be aknowledged. If the business gets no increase, the professional manager need to talk to him privately as a friend or brother to find the reasons. Talk to him heart to heart, fully respect him and he will be stimulated. You should always tell them:" I believe our effort will be rewarded. Take it easy, I trust you can make it!"

    4). A professional manager need to listen to various kinds of ideas and stimulate people to discuss.

     The whole team's wit is collective wit. Every problem derives from real work. A manager should frequently listen to people's ideas about how to develop the company, offer people a free forum. What matters is the amount of problems but people don't bring them up. Specific steps are as follows:

     1. Do not talk nonsense, and listen to people's real thoughts. As long as let the thoughts have free expression, great achievement should be reached.

     2. Make specific designs, reasearches, analysis and goal plan!

     3. Stimulate people's desire to learn and establish a learned, active team!

     4. Do not waste any time in the conference.

     5. Think less of reputation and more of strenth, and do not overuse your authority.

     Professional mnager is just a position, not authority and do not use an arrow as a token of authority. If so, your team mates will be scared and talk behind your back. This "surface peace" wil some day arouse "waves"! To prevent your team mates from talking behind your back, what you should do is to work relying on your strenth, not your "title". When I was a professional manager I mentioned some words that should be paid attention " This is order, you should do what I told you, or I'll fire you" " Are you such a stupid pig?" " How can you be so foolish?"....... These  are "blessing" for you to go to hell!
